Sizing, fuel type and tank against tankless are the three decisions, and they are usually made by default rather than deliberately. ## Size to the household you have now The existing tank sized somebody else's demand. The installed unit was sized when the house was built or when it was last replaced, against whoever lived there then. Households change: children leave, occupancy halves for part of the year, a bathroom gets added. An oversized tank heats water nobody uses, and standby loss runs continuously. An undersized one runs out during peak demand, which is the complaint that usually prompts the replacement in the first place. Peak simultaneous demand is what matters, not total daily use. Two showers at once is a different requirement from the same two showers ninety minutes apart. ## Tank or tankless, honestly Tankless is not automatically the upgrade. Tankless heats on demand and eliminates standby loss and the finite tank volume, which is the appeal. It also has no reservoir, so simultaneous demand is limited by flow rate rather than by capacity. The installation is a bigger job. Gas units frequently need a larger supply line and different venting; electric units can require substantial service capacity that an older panel does not have. Scale matters more, not less. Hard water deposits on a heat exchanger with a narrow water path, so descaling is a maintenance requirement rather than an option — and in this market that depends heavily on which supply the house is on. A tank heater in the position most Florida homes use — the garage. Age and the condition of the connections matter more than the badge on the front. ## Why the local water changes the calculation County supply and a private well are different inputs. Collier County Water Sewer District water averaged 67 mg/L hardness in 2024, ranging 42 to 94 ([Collier County Water Sewer District, 2024](https://online.flippingbook.com/view/408127530)) — soft to moderately hard. Most homes in Golden Gate Estates are not on county water at all and rely on private wells ([Homes and Docks, 2026](https://www.homesanddocks.com/golden-gate-estates-well-water/)), drawing untreated limestone groundwater that commonly tests far harder. That difference bears directly on this decision. Florida tanks already average 8 to 10 years against a national 12 to 15 because of sediment ([Alvarez Plumbing, 2026](https://www.alvarezplumbing.com/water-heater-repair-vs-replacement-what-tampa-homeowners-actually-pay-in-2026/)), and on a well the case for treating the water at point of entry may be stronger than the case for a more expensive heater. ## What replacement day involves Half a day, and a few things worth checking. The old unit is isolated, drained and removed, the new one is set, connected and filled, and the system is checked for leaks before being brought up to temperature. Most straightforward like-for-like replacements are a half-day. Complications that extend it: a unit in a confined space, a changed footprint requiring connection rework, venting changes on gas, or an electrical supply that will not carry the new unit. Worth confirming as part of the work: a functioning shutoff valve on the cold supply, a correctly terminated temperature and pressure relief discharge, and a drain pan where the location warrants one. All three are cheap during a replacement and disruptive afterwards. ## How much does water heater replacement cost? A tank is roughly $900 to $1,800 installed. Tankless is two to three times that, and the case for it is made over twenty years rather than on the invoice. Replacing a standard tank water heater typically runs $900 to $1,800 installed, across a full range of about $600 to $3,100, with a standard 50 gallon gas tank landing around $900 to $1,600 ([HomeGuide, 2026](https://homeguide.com/costs/water-heater-installation-cost)). Tankless is a different bracket: $1,400 to $5,600 nationally and typically $3,000 to $4,500, with gas tankless installation in Florida generally $3,500 to $5,500 ([My CCS, 2026](https://my-ccs.com/blog/tankless-water-heater-cost-in-florida-installation-savings-guide/)). The gap is not only the unit — gas tankless frequently needs supply and venting work that a straight tank swap does not. Across a longer horizon the comparison narrows. A tankless system costs $800 to $3,800 more upfront but saves roughly $100 to $200 a year in energy and lasts close to twice as long, so over twenty years it usually wins on total cost ([Owner Tools, 2026](https://owner.tools/guides/water-heater-replacement-cost)). Whether twenty years is the right horizon for you is a question about the property, not about the equipment. Hard water. Scale on the elements and in the liner accelerates corrosion and can take years off the unit. Florida hard water is one of the largest single variables in what a water heater costs over its life. Scale builds on heating elements and in the tank liner, which accelerates corrosion and frequently cuts an expected 10 to 12 year lifespan down to 7 to 9 years for households without a softener ([Owner Tools, 2026](https://owner.tools/guides/water-heater-replacement-cost)). That is not a small effect. Losing three years off a twelve year appliance is a quarter of its life, and it converts a once-a-decade purchase into something closer to once every seven or eight years — which changes the arithmetic on whether the more expensive unit was actually the more expensive choice. Tankless is not exempt, it just fails differently. It needs annual descaling because the same minerals accumulate in the heat exchanger, and pairing it with a softener extends its life substantially ([My CCS, 2026](https://my-ccs.com/blog/tankless-water-heater-cost-in-florida-installation-savings-guide/)). A tankless unit installed and never flushed in hard water is an expensive way to buy a short-lived appliance. So in this market the water treatment question and the water heater question are the same question, and answering only one of them is how people end up replacing the second heater sooner than the first. ## How do you know a water heater is near the end rather than faulty? Age, sediment, rust and recovery time. Three of the four are checkable in ten minutes without tools. Age is the first filter and the most decisive. A tank in Southwest Florida that has run 7 to 9 years without a softener is at or near the end of its realistic service life rather than partway through it ([Owner Tools, 2026](https://owner.tools/guides/water-heater-replacement-cost)), even though the same unit elsewhere might be considered middle-aged. The manufacture date is on the rating plate, usually encoded in the serial number, and it settles most of the conversation. Sediment is audible. Mineral that has dropped out of suspension collects on the tank floor, and when the burner or element fires beneath it the water trapped underneath boils and moves the deposit. The result is the rumbling or popping that people describe as the heater "working hard". It is not a fault to be repaired; it is accumulated scale, and it insulates the water from the heat source so the unit works longer for the same output. Rust in the hot water is close to conclusive. If discoloured water appears on the hot side only, and the same taps run clear on cold, the corrosion is inside the tank rather than in the supply. A tank that is rusting internally has lost its lining, and lining is not something that can be restored. Recovery time tells you about capacity rather than condition, but it is the symptom households actually notice. A heater that used to supply two consecutive showers and now manages one has usually lost effective volume to sediment rather than lost heating power. The tank is the same size; less of it is water. The leak at the base is the end of the sequence, not the start of it. Once a tank is weeping from the shell rather than from a fitting, the decision has already been made and the only remaining question is whether it happens on your schedule or on the tank's. Replacing on your schedule is materially cheaper, because it is not an emergency and it is not on a weekend. Worth separating from all of the above: a failed thermostat, a failed element and a failed thermocouple are genuine repairs on a unit that is otherwise sound, and on a heater under about six years old they are usually worth doing. The age question is what decides whether a repair is an investment or a deposit on a replacement. ## What should a replacement quote actually include? The unit, the labour, the code items and the disposal. The last two are where quotes diverge and where surprises live. The unit and its capacity is the obvious line, and the one most people compare on. Comparing two quotes on unit price alone is how a cheaper quote wins and then costs more, because the unit is rarely where the difference sits. Labour should be stated for the actual work, including draining and removing the old heater. On a tank that has spent years accumulating sediment in a warm garage, removal is heavier and slower than installation, and a quote that treats the swap as symmetrical has usually underestimated one half of it. Code-required items are the common divergence. Expansion tanks, drain pans and pan drainage, seismic or securing straps where applicable, correct venting on gas units, and a service valve arrangement that permits future flushing. Any of these can be present on one quote and absent on another for the same job, and their absence is not a saving — it is deferred, and it is deferred onto you. Permit and inspection, where the work requires it, belongs on the quote as a named item rather than folded into a total. It is a small number and its presence tells you the work is intended to be inspected. Disposal of the old unit should be explicit. It is routine and inexpensive, and it is also the item most often left off a verbal quote and added afterwards. On a tankless conversion there is a further set entirely: gas supply sizing, which frequently needs upgrading; venting, which is not the same as a tank's; and condensate handling on condensing units. On the water heater alone the arithmetic is close. Across the whole system it is usually favourable. Take the heater in isolation. If hard water cuts a tank from an expected 10 to 12 years down to 7 to 9 ([Owner Tools, 2026](https://owner.tools/guides/water-heater-replacement-cost)), softening recovers roughly three years on a unit costing $900 to $1,800 installed ([HomeGuide, 2026](https://homeguide.com/costs/water-heater-installation-cost)). Spread across the life of the appliance that is a few hundred dollars a year of avoided replacement — real, but not dramatic on its own. The case strengthens when the rest of the system is included. What the softener does not do is fix a heater that has already gone. Scale that has bonded to a tank floor stays there, and treating the water afterwards protects the next unit rather than rescuing the current one. Which makes the moment of replacement the natural moment to decide about treatment, and largely the only moment at which the two decisions can be made cleanly together.
